When Scrum feels inefficient, the problem is rarely a lack of meetings. More often, authority, team design, and delivery practices are working against it. This article examines common Scrum anti-patterns found in software organizations.

Why Your Scrum Process Is Usually So Inefficient

Scrum is a lightweight framework for addressing complex problems.

It uses an iterative, incremental approach: a team produces something inspectable within a fixed period, learns from the result, and adapts what it does next.

Scrum began to take shape in the 1990s, and the first Scrum Guide was published in 2010.

As training, consulting, and certification programs became widespread, Scrum became the default choice for many software teams adopting Agile.

However, many companies adopt only the appearance of Scrum:

  • Standing up every day to report status
  • Dividing the calendar into one- or two-week Sprints
  • Moving tickets around in Jira
  • Having a Scrum Master run a fixed set of meetings

All the ceremonies are there, but delivery does not get faster. There are simply more meetings.

The problem is usually not that the team is “not Agile enough.” The company has renamed its process without changing how authority, decisions, and delivery actually work.

How Scrum Is Structured

According to the 2020 Scrum Guide, a Scrum Team has three accountabilities, works through four formal events within the Sprint, and uses three Scrum artifacts.

Three Accountabilities

Product Owner

The Product Owner is accountable for maximizing product value, managing and ordering the Product Backlog, and ensuring that the team understands the Product Goal.

The Product Owner is not a mailbox that forwards requirements to engineers, nor a committee in which every stakeholder gets a vote.

If anyone can insert urgent work or change priorities at will, the Product Owner has a title but no real authority.

Scrum Master

The Scrum Master is accountable for the Scrum Team’s effectiveness. They help the team and the organization understand Scrum, remove impediments, and keep each event focused on its purpose.

They are not a project manager, a meeting secretary, or the process police chasing people for ticket updates.

Developers

Developers plan the Sprint, uphold quality, and create an Increment that meets the Definition of Done during each Sprint.

In Scrum, “Developers” does not mean programmers alone. It includes everyone directly involved in creating the Increment.

The Sprint and Four Formal Events

The Sprint is the container for Scrum’s other events and lasts no longer than one month. Sprint Planning, the Daily Scrum, the Sprint Review, and the Sprint Retrospective all take place within it.

Sprint Planning

The team decides why the Sprint is valuable, what can be completed, and how the work will be approached. This produces a Sprint Goal and a Sprint Backlog.

Daily Scrum

The Daily Scrum is an event for Developers to inspect progress toward the Sprint Goal and adapt their plan for the day. It is not a round-robin status report to a manager.

Sprint Review

The team and its stakeholders inspect the outcome, consider changes in the environment, and discuss what to do next. It is not a slide presentation followed by applause.

Sprint Retrospective

The team examines how it worked together, including its processes, tools, and quality practices, and identifies improvements it can put into practice during the next Sprint.

Three Scrum Artifacts

Scrum’s three artifacts are the Product Backlog, Sprint Backlog, and Increment. Their corresponding commitments are the Product Goal, Sprint Goal, and Definition of Done.

  • Product Backlog: An ordered list of work needed to improve the product
  • Sprint Backlog: The Sprint Goal, selected Product Backlog items, and the plan for delivering them
  • Increment: Completed, usable product value that meets the Definition of Done

These elements are not there to create more documentation. They make work transparent so that the team can inspect real outcomes and adapt accordingly.

The Scrum Master Also Controls Performance Reviews

The Scrum Guide does not explicitly prohibit a manager from serving as Scrum Master. The real issue is how that authority is used.

When the Scrum Master also decides people’s performance ratings, promotions, or continued employment, the team cannot speak honestly about failure during a Retrospective. It also becomes much harder to reject an unreasonable commitment during Sprint Planning.

Events intended for inspection and adaptation begin to revolve around the manager’s preferences. The team appears self-managing but still waits for instructions.

If a manager cannot let go of assigning work and evaluating individuals, they should not also act as the Scrum Master.

The Manager Turns the Daily Scrum into Roll Call

A Scrum Team has no traditional hierarchy within the team.

The Product Owner sets direction and ordering, the Scrum Master improves effectiveness, and the Developers self-manage how the work gets done.

Then a manager joins the Daily Scrum, stands in front of the board, and interrogates everyone in turn:

  • Why is this ticket still not finished?
  • What exactly did you do yesterday?
  • Can you deploy this before the end of the day?

The Daily Scrum stops being a collaborative event for Developers and becomes a daily 15-minute performance review.

People begin polishing their status reports, hiding problems, and breaking work into tickets that are easy to present. The board looks busy while the real risks surface later.

The Product Owner Cannot Set Priorities

Another common problem is that every manager acts like the Product Owner.

Sales says the customer request is most important. Operations says the incident is most important. Then an executive drops a new request into the middle of the Sprint because it “should be simple.”

The actual Product Owner can create tickets for everyone but cannot reject interruptions or decide what should come first.

Under these conditions, the Sprint Goal carries no weight. The team responds to whoever is loudest that day instead of delivering the most valuable outcome.

Scrum requires one Product Owner who is accountable for ordering the Product Backlog and whose decisions are respected by the organization.

The MVP Is Demonstrated but Never Released

One of the most common problems I have encountered is a team producing an MVP that can be demonstrated, but never releasing it.

At the end of the Sprint, the result exists only on an engineer’s laptop or in a meeting room. Once the demo is over, the team keeps adding features and waits several months to release everything at once.

That is not incremental delivery. It is a small waterfall project divided into Sprints.

An Increment does not have to be released to every user during every Sprint. It must, however, meet the Definition of Done, be usable, and not depend on another Sprint to finish testing or integration before it could be released.

If real users never encounter the result, the team cannot obtain real feedback. It can only guess at product direction based on comments made during the demo.

The Team Cannot Create an Increment Together

Imagine a team with one DBA, one DevOps engineer, one network engineer, one frontend developer, one backend developer, and one marketing specialist.

They may share a board, but their work is unrelated and they cannot collaborate on a single product Increment.

When the marketing specialist is assigned a firewall change, the frontend developer is told to install a Prometheus Operator on Kubernetes, and the DBA is asked to modify Google Tag Manager, the problem is not a lack of willingness to learn across disciplines. The team boundary was wrong from the beginning.

Cross-functional does not mean that everyone must know everything. It means the Scrum Team collectively has the skills needed to create an Increment and shares responsibility for one Product Goal.

If people in the same department merely receive unrelated service requests, Kanban or a conventional work management approach may be a better fit. There is no reason to force Scrum onto the team.

With a team designed this way, I might even wonder whether the company is deliberately trying to manage people out.

The Sprint Is So Short That Only Meetings Remain

I once encountered a project that had to launch in six weeks, so the team shortened its Sprint to one week.

Every week then required Planning, Review, and Retrospective, on top of cross-team coordination and release procedures. The engineers had barely understood the problem before the next Planning session began.

A shorter Sprint can produce faster feedback, but only when the team can create a usable Increment within that cycle.

If the work requires extensive external approval, cross-departmental waiting, or manual deployment, shortening the Sprint only increases the proportion of time spent in meetings. It does not make delivery faster.

The team should address waiting time and dependencies first, then choose an appropriate Sprint length.

The Scrum Master Neither Understands nor Wants to Touch Software Development

“A PMP certification does not make you a great project manager, but it may help you get a project management job.”

The same applies to Scrum Masters. A certification, a course, or some coaching does not prove that someone can help a team improve.

In my view, a Scrum Master on a software team does not need to be the strongest engineer or carry the team’s primary development workload. But someone who does not understand software development at all, or who becomes a Scrum Master simply because they do not want to write code, is completely unsuitable for the role.

Many of the team’s impediments exist inside the development process: whether a requirement is technically feasible, why technical debt is slowing delivery, where testing or deployment is blocked, and how dependencies between services affect the Sprint Goal. If the Scrum Master cannot understand these conversations and has no interest in learning, they cannot tell whether the team faces a genuine impediment or needs to improve the way it works.

This does not mean that the Scrum Master should take work away from the Developers. It means they should have practical experience with software development and understand the full path of a feature from requirements and design through implementation, testing, and deployment. Even when they are no longer a primary contributor, “I do not touch technical work” cannot be their professional identity.

If all they can do is follow a meeting script, calculate Velocity, and chase people to update tickets, they add another non-technical management layer around a technical team. They do not improve the team’s effectiveness.

A good Scrum Master does not make every decision for the team. They make problems transparent, help remove organizational impediments, and help the team develop the ability to solve problems on its own.

Velocity Becomes a KPI

Velocity can help a team understand its own delivery capacity. It cannot be used to compare different teams and should not be treated as a performance metric.

Once management demands that Velocity increase every Sprint, the easiest thing to change is not productivity but Story Point estimation.

Work previously estimated at three points becomes five points. The chart immediately improves, but the product is not delivered any sooner.

Better questions are whether the team reaches its Sprint Goals more consistently, whether its Increments are genuinely usable, how long it takes to move from an idea to real user feedback, and whether the same problems keep returning.

First Ask Whether You Actually Need Scrum

Scrum is suitable for complex work in which both the need and the solution must be explored through implementation and feedback.

If the work consists mainly of many unrelated requests, priorities change frequently, and each item can be handled independently, Kanban may feel more natural.

If the requirements, technology, and delivery approach are all well understood, there may be no reason to add recurring events simply for the sake of being “Agile.”

Before adopting Scrum, answer these questions:

  1. Does the team share responsibility for one Product Goal?
  2. Can the Product Owner genuinely decide the ordering of the Product Backlog?
  3. Does the team have the skills needed to create an Increment within one Sprint?
  4. Does the Definition of Done include testing, integration, and necessary release preparation?
  5. Does the Sprint Review produce useful feedback from stakeholders?
  6. Are improvements identified in the Retrospective actually implemented?
  7. Can the team disclose problems without being punished?

If most answers are no, adding more Scrum ceremonies will rarely help.

Conclusion

Scrum does not automatically make a team faster.

What it does is use transparency, inspection, and adaptation to expose existing organizational problems sooner.

A powerless Product Owner, micromanaging leaders, a team that cannot deliver independently, and a slow release process do not disappear when you create a Sprint and a board.

Scrum can work when the company sees those problems and is willing to change authority, team boundaries, and delivery practices.

If the company merely renames its weekly meeting the Daily Scrum, calls its requirement list a Product Backlog, and uses Velocity to measure performance, Scrum will usually produce more meetings rather than more agility.

Using waterfall development does not make a team backward, either.

When requirements are clear, change is limited, and responsibilities and acceptance criteria can be defined for each phase in advance, waterfall can make planning, budgets, and delivery dates much clearer. It may be a better fit than Scrum for projects involving strict approvals, regulatory documentation, or hardware integration.

Development methods do not exist in a hierarchy. Scrum, Kanban, and waterfall are tools for helping a team complete its work, not doctrines that must be followed.

Any method that enables a team to deliver valuable outcomes steadily and predictably is a good method. Conversely, when a method adds waiting, meetings, and communication overhead to the point that it obstructs progress, the team should adapt it or stop using it altogether.

The real goal is never to prove that “we are doing Scrum correctly.” It is to keep delivering valuable products.
